Pre-read
Leaders arrive with a shared starting point instead of a blank page.
  • Attendees pre-read the Operating Model
  • Each attendee votes Agree if they are comfortable with direction or Let's Discuss if have feedback/questions.
  • Reactions, questions, and disagreements are all captured in the tool itself.

Working session
A 90-minute leadership meeting to align on the Playbook decisions.
  • Walk each of the six decisions in order, using the AI draft as the strawman.
  • Review the "Let's Discuss" items in real time prioritizing those with most votes for discussion.
  • Edit language live — the tool is the whiteboard, not a slide export.
  • Name owners for driving, approving, contributing and staying informed for each part of the Playbook

Commit
Turn the meeting into a durable, shareable decision.
  • Export the Readout + Ship It artifacts as the source of truth.
  • Circulate to sponsors and downstream teams within 24 hours.
  • Follow-ups are scoped decisions, not a re-open of the operating model.
